Q4 Is Live. Canada Fired Back Yesterday. 79 Days to Black Friday. Here's Your Execution Playbook.

Labor Day is behind us. Q4 has started. There's no more planning window.

Canada's retaliatory tariffs hit yesterday at midnight — $27.6 billion in US goods, 700+ products, rates up to 50%. The trade war that was escalating last week is now live and priced into every cross-border shipment. FBA storage fees triple in 22 days. NRF Europe opens in 6. And the data says AI-referred holiday shoppers will convert 25% better than everyone else.

Five things to execute this week. Not next week. This week.

🧠 Canada's Retaliatory Tariffs Hit Yesterday. $27.6B in US Goods. 700+ Products. Up to 50%.

At 12:01 a.m. on September 8, Canada's counter-tariffs went into effect. This is real and it's happening now. Prime Minister Carney's response to the US Section 338 tariffs was blunt: "You're at war when you get attacked. We got attacked." Canada matched the US tariffs dollar for dollar — $27.6 billion in US goods, covering more than 700 products at rates of 15%, 25%, or 50% depending on the category.

Sectors hit hardest:

✅ Steel and aluminum — Canada doubled duties to 50%, matching the US Section 232 rate.

✅ Pulp and paper — up to 50%. This directly affects packaging materials, corrugated board, and paper-based products flowing between the two countries.

✅ Appliances, agricultural equipment, plastics, electronics — all covered at 15-50% rates.

✅ Dairy and food products — cross-border food brands face immediate cost increases.

What DTC operators need to do this week:

✅ Check whether your packaging, raw materials, or components cross the US-Canada border in either direction. If they do, your costs just changed.

✅ If you sell into Canada, your US-origin goods now face 15-50% counter-tariffs at the Canadian border. Re-run your Canada P&L today.

✅ Canada announced a C$7.5 billion ($5.42B) support package for affected businesses. If you're a Canadian brand importing US goods, look into it.

✅ In-transit goods shipped before September 8 are excluded. Anything shipping from today forward is subject to the new rates.

💡 The bigger picture: This stacks on top of Section 301 forced labor tariffs (10-12.5% on 60 countries), Section 232 (copper 50%, semis 25%, lumber 10%), and the China truce expiring November 10. The tariff regime is now the most complex it's been in a generation. If your landed cost model doesn't account for each layer, your Q4 margins are a guess.

🤖 Holiday Forecast: 8% Ecommerce Growth. AI Shoppers Convert 25% Better. Amazon Retail Is Gaining Share.

Practical Ecommerce published its five predictions for the 2026 holiday season last month. Combined with Salesforce's Q4 data and the DC360 holiday report, the picture for operators is clear: this will be an AI-first holiday season and the brands that prepared for it will see disproportionate returns.

The numbers that matter:

✅ 8% holiday ecommerce growth predicted — above 2025's 6.8% ($257.8B). The 2026 season should push past $280B in US online holiday spending.

✅ AI-referred shoppers will convert at least 25% better than those arriving from non-AI channels. Rufus, Google AI Mode, Perplexity, and UCP are now the discovery layer for tens of millions of shoppers.

✅ Merchants running AI agents grew sales 59% faster last holiday (6.2% vs 3.9% YoY per Salesforce). AI-powered tools influenced roughly $262 billion in holiday revenue — 20% of all retail sales.

✅ Amazon's own retail operation is gaining share. Third-party sellers fell to 60% of worldwide units in Q1 2026. Expect 60% or less in Q4. Amazon is competing with its own sellers more aggressively.

💬 Stat: NRF expects 4.4% full-year retail growth. EMARKETER projects 6.6% ecommerce holiday growth. The gap between total retail and ecommerce growth is widening — more dollars are shifting online, but competition for those dollars is intensifying.

💡 Action this week: If your product data isn't optimized for Rufus and AI agents, you're invisible to 25%+ of the highest-converting holiday shoppers. Rewrite your top 10 listings for intent. Add structured Q&A. Test visibility on ChatGPT, Gemini, and Perplexity today.

📦 22 Days to FBA Rate Jump. The Sweet Spot Window Opens in 6 Days. Ship This Week.

October 1 is 22 days away. FBA storage goes from $0.87 to $2.40 per cubic foot overnight. The optimal arrival window — September 15-28 — opens in six days. If you haven't submitted your Q4 replenishment POs yet, this is the week.

Final execution checklist:

✅ Ship Q4 inventory NOW to arrive September 15-28. This is the sweet spot: you avoid Q4 rates on arrival and skip summer storage costs on units that won't sell until Black Friday.

✅ IPI score check TODAY. Low scores trigger storage limits. If Labor Day sell-through boosted your score, confirm it. If not, submit removal orders immediately.

✅ Contribution margin analysis at $2.40 for every Q4 SKU. Any product that goes margin-negative at Q4 storage rates is a liability, not inventory. Pull it.

✅ Long-term surcharge alert: $6.90/cu ft after 365 days. Units from last September are hitting that threshold NOW.

💡 Pro Tip: Amazon Q4 deal submission deadlines typically close around October 15. If you want Lightning Deals or Best Deals for Black Friday, submit this week. The window between "submitted" and "approved" is shrinking.
